Manual fan switch kicking my ****!

Ok I did the manual fan switch mod from this site http://users.oco.net/xero/fanmod/ on my '95 Z28 and a freinds '96 Z28, both went super easy. I'm an experience mechanic plus I have an electronics degree. However another buddy brough his '94 over to do........and its doing some bizarre stuff. If I hook it up the way the schematic shows it doesn't work, the LED's stay lit all the time even when the switch is off. If I hooked everything up backwards the fans then turn on but the LED's won't light. So today I got frustrated, I forgot the schematic and just thought up a solution, I wired the ground side "hot" to 12 volts. and basically used the center poles of the switch to send 12 volts to the relays. Even got the LED's working by grounding the black leads to the cigarette lighter ground and running the red leads to the center poles. Everything worked PERFECT and I was patting myself on the back- however since I used the cigarette lighter for my 12v I told him his fans would work even with the key off. No problem for him. Anyway here where the bizare crap happened, when you turn the key on....everything happens backwards. The LED's are off in the center position but the fans run. When you flip the switch the fans go off but the LED's light. WTF?? I feel stupid that this easy mod is making me nuts. What is so differant about a '94 that this is happening. Om my '95 for a 12v signal I used the accesory wires buried in the console, worked great on the '96 too. However the '94 doesn't have these so I had to use the cigarette lighter 12v. Anyone here follow me?? How can I wire this up??
